It’s one thing to ‘stay-up-to-date’—it’s another to decide what to act on

This is no longer a matter of being ‘aware’ of new technologies. It’s a daily deluge of proofs-of-concept, plugins, open-source releases, and rapidly iterating products. Many are game-changing. Most will fail. But all compete for your attention —and your organization’s precious bandwidth.

This moment is thrilling—and borderline unmanageable. The cost of experimenting has collapsed, which is fantastic for engineering creativity but overwhelming for strategic focus. The result? FOMO and FOBO (The HFS framing—Fear of Becoming Obsolete) are the default emotional states for technical leaders. You need a form of curated curiosity to handle those fears and accelerate your own embrace of the technology.

What makes this so hard is that many of the most compelling innovations today don’t come from established vendors. They’re open-source, community-led, or shipping in stealth from second-tier disruptors. They’re not yet on your procurement radar—but your engineers already know about them. You need a way to engage with this moment constructively. Not by slowing down but by tuning the antenna.

Introducing the C.O.D.E. lens: A pragmatic framework for navigating AI innovation

At HFS, we’ve developed a simple framework to help CTOs, CIOs, and innovation leaders cut through the chaos without closing off curiosity. We call it C.O.D.E.— a lens to evaluate AI innovations as they emerge without losing the signal amid the noise (see Exhibit 1).

C.O.D.E. is a rethink of how innovation is evaluated. Most of your evaluation frameworks were built for periods of stability. C.O.D.E. is built for the period of rapid, uncertain, but necessary experimentation we are facing.

It will help you shift gears to keep pace in this new paradigm by moving:

  • From project-centric to signal-centric: C.O.D.E. starts with triage, not full-blown business cases. It’s built for volume and velocity.
  • From business case to business context: Instead of asking for predictive ROI up front, C.O.D.E. asks if the tool solves a known problem today.
  • From tech procurement to engineering fluency: It recognizes that many valuable innovations are open-source and community-led—and empowers teams to explore them.
  • From static governance to dynamic exploration: C.O.D.E promotes ongoing loops over one-off innovation workshops, hackathons, or labs, enabling durable curiosity.
  • From risk aversion to risk calibration: C.O.D.E encourages small, reversible bets in sandboxed environments, balancing experimentation with safety.

C—context fit

Does this innovation solve a real problem you face? Even the most dazzling capability must be filtered through your own enterprise context. Will this accelerate a core workflow? Help tackle a known bottleneck? Or is it solving a problem you don’t really have?

Tip: Assign a business sponsor to every tech pilot—if no one’s willing to own it, it’s probably not relevant right now.

O—operational readiness

Can we safely test or integrate this quickly? Not every innovation needs a six-month business case. Prioritize solutions that are easy to pilot—those with clear documentation, working APIs, or open-source repositories (see Exhibit 2) that your teams can engage with in days, not quarters.

Tip: Build a fast lane for low-risk experimentation—including clear policies on sandboxing, compliance, and sunset decisions.

D—durability signal

Does this have staying power—or at least momentum? You won’t always know what will last, but you can look for signals: active GitHub communities, integrations into trusted ecosystems (e.g., LangChain, Hugging Face, OpenAI APIs, Anthropic’s MCP, Google’s A2A), credible VC backing, or early enterprise adopters.

Tip: Encourage teams to score innovations on a simple momentum index (e.g., GitHub stars, contributors, updates per month, etc.).

E—exploration loop

Do you have a repeatable process to explore and evaluate? The biggest mistake is treating this as a one-time strategy sprint. What you need is a durable exploration loop—a team or mechanism that regularly curates, tests, discards, and/or integrates new capabilities into your roadmap.

Tip: Stand up a rotating ‘AI Council’ or ‘Emerging Tech Squad’—cross-functional, mandated to explore the new, empowered to make swift decisions, and meeting weekly to review what’s worth testing next.

From firehose to focused curiosity

The AI era rewards the curious—but only if you can focus. The C.O.D.E. lens is not a silver bullet but  a practical tool for turning your curiosity into action. It’s designed to help you:

  • Triage what’s relevant to your business
  • Pilot what can be safely tested
  • Track what’s showing signs of life
  • Institutionalize the act of exploration itself
The Bottom Line: Make curiosity count in this phase of AI experimentation at scale.

We are not entering a phase of AI maturity—we are entering a phase of AI experimentation at enterprise scale. That demands not just insight but structure.

So yes—stay curious. But equip your teams with a way to make that curiosity count with an approach built to match the scale and pace of the challenge in front of you.
